Step 2: Documentation Governance and Test Runs

The previous step defined the scope and identified the risks. Step 2 tackles the system’s raw material: the documentation. In a document-driven or hybrid AI system, the quality of the responses cannot exceed the quality of the underlying documents. A high-performing language model fed with obsolete records or unreadable PDFs will produce responses that are consistent with those documents but incorrect—which is the worst-case scenario in a workshop setting.

This step covers three closely related tasks: mapping and cleaning up sources, building the operator test set, and establishing sustainable document governance.
